You have to do a set amount of damage after volatile is applied for it to detonate. Not sure of the number off the top of my head but pretty much have to kill them to proc it. 1.If you become volatile, you will now counter barrier as well. But because you can only counter 1 champ at a time, I believe this bugs out the system. So take off any anti champ mods, and it should work from my experience.
